98 GMC Sierra Brake problem?

I just replaced the brakes on my 98 GMC Sierra Z71 and now when I use the brakes the pedal is "mushy" and there is a "ratcheting sound " coming from the front....The brakes stop but it is sort of un-nerving when the pedal is not as stiff as I am used to...Any suggestions or ideas would be appreciated....Thanks in advance
